Our twelve-week rollout plan, with the week we got wrong
We went live in March. Here is the week-by-week plan we actually followed, including the data migration week that took three.
Stop letting every team define "active customer" separately
Three departments, three definitions, one very awkward board meeting. What we did about it and how long it took.
Accounting sync: what to reconcile nightly and what to leave alone
A short list of the things worth checking every night, and the two we stopped checking because nothing ever moved.
A bulk edit on the approvals queue would save us an hour a week
Not a complaint. Just the specific thing that would save the most time here, with the numbers behind it.
Sorting by Latest rather than Trending is the default because a small community punishes ranking. Trending is there when the volume justifies it.
Questions
Ask, answer, vote and accept.
An unanswered question is the only number that matters in a Q&A community. It is on the dashboard, and the filter above defaults to showing them first when there are more than ten.

Our twelve-week rollout plan, with the week we got wrong
We went live in March. Here is the week-by-week plan we actually followed rather than the one in the kick-off deck, including week seven, where we tried to migrate history and cut over in the same fortnight and had to stop.

Roles
Your account role is shown on your profile so nobody has to guess whether they are talking to a moderator. Escalating somebody to manager is logged like any other action.
Reported post
What was reported, by whom, and what the rule says.
Nine reports, eight from the same thread
A long-standing member posted a blunt criticism of a product decision. Eight of the nine reports came from people arguing with them in the same thread, within four minutes of each other.
What the reports say
The author
Removing this costs a four-year contributor and teaches the eight reporters that reporting works. Leaving it up costs an argument. The queue orders by report count and would have shown this first.

Community health
Who posts, who answers, and who leaves.
Who writes the answers
Accepted answers, this yearTwenty people write nearly two thirds of the accepted answers. That is a strength today and a single point of failure at any point after that.
First-post experience
The health of this place is two numbers: how many people answer, and what happens to somebody the first time they post. Everything else on a community dashboard is downstream of those.
Reports: activity
Volume and throughput, by owner and by space.
Volume over time
12 weeksPosts per week. Growth is in reading rather than writing; the number of people who answer anything has not moved in two years.

Exceptions
22 open| Item | Detail | Volume | Problem | Cost |
|---|---|---|---|---|
| MOD-4412 | Nine reports on one post | 9 reports | No rule broken, 8 from one thread | A 4-year contributor |

| Fiona Halloran | Third report in 4 years | 3 reports | All after a criticism | A contributor |
Two hundred and eighty-four people posted for the first time and got silence. That is the largest number on this screen, it appears on no moderation queue, and it costs more members than every removal this year combined.

Why custom roles exist
- A moderator must cite a rule to remove a post, and the rule is shown to the author
- Nobody can moderate a post in a thread they are arguing in
- A ban is a community manager decision and always appealable to a second person
- A trusted member can fix a title or flag a post and cannot remove anything
Permissions
Every capability against every role, as enforced.
What each role can do
10 capabilities| Capability | Administrator | Community manager | Moderator | Trusted | Member |
|---|---|---|---|---|---|
| Post and reply | Yes | Yes | Yes | Yes | Yes |
| Report a post | Yes | Yes | Yes | Yes | Yes |
| Hide pending review | Yes | Yes | Yes | No | No |
| Remove a post | Yes | Yes | With a rule | No | No |
| Remove without citing a rule | No | No | No | No | No |
| Moderate a thread you posted in | No | No | No | No | No |
| Ban a member | Yes | Yes | No | No | No |
| Hear an appeal | Yes | Not own | No | No | No |
| Edit a post title | Yes | Yes | Yes | Yes | Own |
| See who reported a post | Yes | Yes | Yes | No | No |
Nobody moderates a thread they are posting in, and nobody hears an appeal against their own decision. Both rows are obvious and both are missing from most community software.
Integrations
Connected systems and their sync history.
Connected
4 connectedWhat breaks without them
- Without search the same question is asked weekly and the twenty answerers answer it weekly
- Without the support desk a paying customer with a broken product waits in a community queue
- Without translation the non-English spaces depend on two people each
- The forum still runs; it gets slower to get an answer from
